What we do

Three practice areas — one delivery logic: clear decisions, executable plans, captured impact.

Strategy & Growth

Where the game is decided.

We support leaders in setting growth priorities, market entries, M&A moves and commercial strategy — grounded in facts, economics and practical execution implications.

  • Growth strategy and market prioritization
  • Go-to-market, pricing and commercial strategy
  • M&A — investment thesis, target screening and commercial due diligence
  • Portfolio review, capital allocation and market entry

Operations & Digital

Where strategy meets cash.

We bring the strategic decision down to the operation. We redesign processes, routines, operating models and digital mechanisms to reduce cost, increase speed and surface what was previously scattered.

  • Operational efficiency, cost and SG&A
  • Supply chain, procurement and critical processes
  • Process redesign and operating model
  • Digitalization, automation and integration with existing systems

Transformation & People

Where change reaches the team.

We convert the target design into an executable transition: governance, PMO, critical roles, communication and — when the case calls for it — interim leadership through periods of change.

  • Org design and area-level sizing
  • PMO and transformation governance
  • Change management and executive communication
  • Interim management in critical transition roles
  • Decision criteria for roles, capabilities and governance

When to call us

We support leaders when there is a critical decision to make — and little time to turn analysis into execution: growth, market entry, operational efficiency, reorganization, post-merger integration, digitalization of critical processes or rapid value capture.

Team experience

Six cases representative of the types of problems our team solves.

Cases anonymized to preserve client confidentiality. Figures and descriptions have been rounded and adjusted to reduce identifiability.

Case 1 · Strategy & Growth

Strategic growth and capacity plan in rail transport

Large rail operator · multi-state operation · LATAM

Challenge

Define a strategic operational plan with infrastructure, capacity and productivity investments to support sustainable volume growth.

Impact

  • USD 3Bn+ investment plan structured
  • increase in transported volume
  • Complete PMO governance for multi-area implementation
Case 2 · Strategy & Growth

Competitive industrial diagnostic in specialty foods

Multinational food company · industrial footprint in South America · competitive benchmarking

Challenge

Significant competitive pressure on industrial cost. The relative position of the operation had to be understood and the diagnostic translated into an execution plan.

Impact

  • R$ 100M+ annual Operating Profit improvement potential
  • +50%+ upside over the initial plan
  • 3 structural levers prioritized
Case 3 · Operations & Digital

Supply chain and industrial inventory optimization

Multi-site industrial operation · oil and gas · 6 critical sites

Challenge

Optimize warehousing and inventory management with strong operational dispersion. Tied-up capital had to be reduced without compromising availability.

Impact

  • Up to 40% inventory reduction identified
  • USD ~27M in annual savings potential
  • Lean inventory, RFID, real-time KPIs and sustaining PMO
Case 4 · Operations & Digital

Digital supplier management platform via Activa Proveedores

Multi-site industrial operation · oil and gas · hundreds of active suppliers

Challenge

Integrated model of technology, operations and governance for activation of critical suppliers, reducing the procurement team's operational load while increasing visibility, prioritization and response rate on the highest-impact lines.

Impact

  • 50%+ reduction in Procurement operational load
  • 80%+ response on critical lines
  • Powered by Activa Proveedores (Frequency proprietary digital platform)
Case 5 · Transformation & People

Organizational rationalization following an agribusiness roll-up

Agri-distribution group · >2,000 FTEs · multi-unit operation

Challenge

A combined entity built through acquisitions operated with significant heterogeneity in efficiency, headcount per unit and cost per function. A common operational baseline was needed.

Impact

  • R$ 40M+ annual cost reduction potential in 8 weeks
  • 400+ FTEs mapped with centralization potential
  • 20–45% direct gain estimated in centralizable functions
Case 6 · Transformation & People

Future operating model for a large-cap corporate bank

Brazilian financial institution · corporate operation with high headcount concentration

Challenge

Operational structures limited responsiveness to corporate clients and the capture of scale. A future operating model with clear principles and a transition plan was required.

Impact

  • 20–40% potential improvement in operational performance
  • 10 levers prioritized with execution roadmap and governance
